Move beyond local improvement and learn to lead complex, cross-functional change with evidence, governance and discipline.

Lean Six Sigma Black Belt: Leading Complex, Data-Driven Projects is a practical guide for experienced improvement practitioners, operational leaders and managers who are ready to tackle problems that cross departmental, organisational and system boundaries.

Building on the earlier books in The Lean Six Sigma Belt Series, Robert Porter takes the reader beyond contained Green Belt projects and into the realities of Black Belt leadership: complex governance, measurement systems, analytical uncertainty, cross-functional decision-making, benefit validation and sustainable control.

At Black Belt level, improvement is no longer simply about applying more tools. It is about knowing which method is appropriate, what the evidence actually supports, where authority sits, how uncertainty should be communicated and how change can be sustained without overstating results.

The book follows the DMAIC framework - Define, Measure, Analyse, Improve and Control - while examining the additional analytical and leadership responsibilities expected when projects become larger and more complex.

Readers will explore Black Belt project selection and portfolio governance; complex project charters; customer value and measurable benefits; SIPOC and system boundaries; DMAIC governance and tollgates; cross-functional leadership; measurement-system analysis; baseline variation and stratification; process capability; hypothesis testing; regression and designed experiments; statistical process control; benefit validation; coaching; risk; governance; and the transfer of improved processes into sustainable operational ownership.

A worked cross-functional DMAIC example follows the challenge of reducing missed passenger-assistance handovers across multiple locations, systems and areas of ownership. The case moves from a 4.8% missed-handover baseline through data reconciliation, analysis, verification and controlled improvement to an eight-week rollout achieving 2.1%, while retaining scrutiny of customer impact and workload.

Throughout the book, the emphasis remains deliberately practical. Statistical sophistication is not treated as an end in itself. The Black Belt's responsibility is to select the simplest defensible method capable of answering the decision question, test assumptions, communicate uncertainty and ensure that analytical evidence becomes accountable action.

Black Belt leadership also means recognising professional boundaries. The guide stresses the importance of governance, ethical judgement and escalation where specialist statistical, legal, safety, human-factors, technology or workforce expertise is required.

Govern the work. Model the evidence. Optimise intelligently. Sustain the result.

See the work. Understand the system. Improve with purpose.
